Key Takeaways

  • 90-Day Onboarding Timeline: A week-by-week structure for the first 90 days — so every new member knows what to expect and your team knows exactly what to do.
  • Scripts and Check-In Structure: Word-for-word scripts and a repeatable check-in format that makes conversations consistent, confident, and effective.
  • Attendance Benchmarks: Know what healthy attendance looks like in the first 30, 60, and 90 days — and how to spot at-risk members before they disappear.
  • Retention Checkpoints: Built-in review points at 30, 60, and 90 days to assess engagement, address friction, and lock in long-term commitment.

About this Resource

JP Levesque came up through CrossFit affiliate ownership and has been training jiu-jitsu for a decade. He now coaches academy owners on the thing most of them lose members to: the first ninety days.

In February 2026 we spent an hour with him and Rudy Trevino, twelve years into running his own gym. JP walked through the hierarchy he onboards against — safety and help, then clarity and expectations, then community, then a visible cycle of improvement — and the touchpoint sequence underneath it, day by day. Rudy added the ones his coaches actually run, including booking the next class on the member's phone before they leave the building.

This playbook is that sequence, written out. Every step carries a who-owns-it line, because JP's point was that the plan fails at whoever wasn't named.
