Delegation doesn't usually fail because the staff are careless. It fails because the only copy of the procedure is in the owner's head, so there is nothing for anyone else to pick up.
We hosted Zach Forrest and Greg Buck in August 2026 for a webinar on training a team on PushPress. Zach has owned seven gyms and now runs Work Ethic CrossFit in Kansas City; Greg has owned his for twelve years and runs two locations outside Chicago. The question that came up most was the simplest one: what do I hand off first? This worksheet is the answer they gave, pulled straight out of that session.
Three steps. Log every admin task you touch over seven days and how often you touch it. Sort each one into coach, front desk, or owner. Then put a training date and a separate verification date on every handoff, because verification is the step owners skip. Ten of the most commonly hoarded tasks are already filled in.
These are the roles Zach and Greg run at their own gyms, not a generic org chart. Zach was also honest on the call that plenty of his own procedures are still in a binder waiting to be typed up.
